The Three Failure Modes

1. Lead Flashing Breakdown
Lead flashing is the seal between the chimney stack and the roof slope at every junction — the step flashings that interleave with the tile courses, the cover flashings that lap over them, and the back gutter that runs across the uphill face of the stack. Correctly installed lead lasts 50 to 60 years. Original Victorian lead that was properly fitted is now at end of life on most Stratford properties.
The north-facing stacks suffer first. A chimney on the north elevation of a Shipston Road or Evesham Road property receives sustained winter rainfall with no drying benefit from low winter sun. The lead undergoes repeated thermal cycling — contracting in frost, expanding in warmth — and the fatigue accumulates at the edges where the lead is folded into the mortar chase. 2. Mortar Joint Failure
Victorian chimneys were built with lime mortar — a softer, more flexible binder than modern cement. After a century of frost, rain and thermal movement, that mortar has typically carbonated to maximum hardness and is beginning to crack and spall. This is normal ageing behaviour, not a sign of poor original workmanship.
The problem arises when repointing is carried out with the wrong material. Cement mortar is harder than the original Victorian brick. When the chimney expands and contracts with temperature change, the cement joint holds rigid while the softer brick absorbs the movement — eventually causing the brick face to shear away. We see this on Stratford chimneys that were repointed with cement in the 1970s, 1980s and 1990s: the bricks on the repointed courses are visibly damaged in a way the original lime-bedded sections are not.

Conservation Area Complications

There are two ways to replace chimney lead flashing. There is the correct way, and there is the way that produces another call three years later.
The correct way: old lead is stripped completely. The mortar chase that holds the flashing edge is cut clean. New lead — code 4 for step flashings, code 5 for back gutters and high-flow locations — is cut to the correct profile, lapped to the right dimensions, dressed into the tile course, and wedged firmly into the recut chase. The chase is then pointed in with a flexible lead-compatible mortar. Thermal expansion joints are formed at the correct intervals. Nothing is glued, taped or mastic-filled.
The other way involves cutting corners at any of those stages. The result is a flashing that looks fine on the day and fails when the first hard frost or sustained rain event puts it under real load.
